Concession Architecture

Engineer the pattern, size, and reciprocity of every concession before you walk in. Stop bleeding value across rounds.

The Golden Ratio: 100 → 60 → 30 → 10

The most reliable concession pattern is diminishing. If your total concession budget is 100 units of value, structure it as four moves of roughly 100 → 60 → 30 → 10. The decreasing increments do something specific: they signal you're approaching your floor without you having to say so. The counterpart watches the pattern and recalibrates. Equal-sized concessions (25, 25, 25, 25) signal exactly the opposite — that you have unlimited room left.

Never Concede Without Receiving

The single highest-leverage rule in concession negotiation: every concession you make must be paired with a reciprocal ask, named explicitly, before the concession is given. Not as bargaining theatre — as structural discipline. Without this, you're not negotiating; you're surrendering on installments.

The script: 'I can do X, IF you can do Y.' Notice the IF — not 'and', not 'so', not silently moving on. The conditional links the moves together so the counterpart can't accept your concession without giving theirs.

Paired vs unpaired concessions

The same dollars conceded land completely differently depending on whether they're paired with a return ask. Watch the difference:

Setup

You opened at $3M. Counterpart pushed back hard. You're prepared to move to $2.8M.

Unpaired

Okay, I can do $2.8M.

200K of value gone, nothing earned, counterpart will push for more

Paired

I can do $2.8M IF you can sign by Thursday and move the deposit from 30% to 50%.

200K conceded, but you've gained signing speed and cashflow

Takeaway

Same number, totally different deal. The IF is the entire move.

Five rules for the concession round

Plan all four concessions before the meeting. Don't improvise under pressure — you'll over-give.
Lead with the conditional, not the concession. 'If you can do X' before 'I can do Y'.
Name a non-monetary sweetener on the third move. Free maintenance, training, expedited delivery — something that costs you little but feels meaningful.
Make the final move tiny. A 5-unit move after a 30-unit move signals you've hit the floor without you saying so.
Refuse to concede twice without a counter-concession. If they push for a second concession before reciprocating the first, the deal stops moving until they do.

Map your next deal

Pick your next real or upcoming negotiation. Write down:

Your target number
Your walkaway number
The total concession budget (target — walkaway is the most you can give)
Four planned concessions following the diminishing pattern
A reciprocal ask paired with each concession
One non-monetary sweetener for the third move

If you can't write this in 10 minutes, you don't know your deal well enough to negotiate it yet.
